What Should A KPI Dashboard Show?

Dashboards are usually grouped as strategic, operational, tactical and analytical. Strategic and executive dashboards track overall business health. An operational dashboard tracks the day. A tactical dashboard covers one department or project, and an analytical dashboard looks back through history to explain why a number moved.
Work backwards from the decisions rather than forwards from the data. Agree which numbers change a decision, settle the definition of each one, connect to the systems holding them, then build the view and the summary layer on top. Build order matters: teams that lead with the data and design the dashboard afterwards end up visualising whatever was easy to extract.
A good KPI dashboard is judged by how few numbers it shows. A sales view might carry pipeline value, conversion rate, average deal size and sales cycle length, nothing else. An operations view might carry throughput, on-time delivery, rework and capacity. If a chart on the screen has never changed what somebody did next, it is decoration.
